Speed to lead: what the first five minutes are actually worth

Because no human is reliably fast at 2am or mid-showing, top agents automate the first response and qualification, then take over the already-warm conversation.

The most expensive minutes in real estate are the ones right after a lead appears — and almost nobody is present for them.

What the research has said for fifteen years

The classic study on this is the lead-response audit published in Harvard Business Review back in 2011: among companies that responded to a web lead within an hour, qualification rates were roughly seven times higher than for those who waited even one more hour — and most companies took far longer or never responded at all. Widely cited follow-on research on lead response (originating with InsideSales.com’s studies) found the odds of contacting a lead collapse dramatically after the first five minutes.

The numbers vary by study; the shape never does: lead value decays like fresh produce. A portal lead who inquired at 9:42pm is comparison shopping at 9:44pm. Whoever answers first gets to have the conversation everyone else prepared for.

Why “I’ll be faster” doesn’t work

Every agent has resolved to respond faster. The resolution runs into physics:

  • Leads arrive at 2am, mid-showing, mid-closing, and mid-life.
  • The median inquiry happens outside business hours — that’s when buyers browse.
  • Being interrupted every time a lead arrives would make you worse at the job you’re being hired for.

This is not a discipline problem (we’ve written about that). It’s an architecture problem. Speed at all hours is a property of systems, not people.

What an automated first five minutes looks like

Done right, the sequence runs like this: the inquiry lands; within seconds the lead gets a text and email that reference the actual listing (“Is 412 Maple still available?” deserves an answer about 412 Maple, not a newsletter opt-in); the assistant asks the questions you would — timeline, financing, area — and logs every answer; and by the time you look at your phone, the lead is qualified, briefed, and warm instead of gone.

The agent still closes. The machine just makes sure there’s someone to close.

The test for your current setup

Send your own site an inquiry tonight at 10pm from a friend’s email. Time what happens. If the honest answer is “nothing until morning,” the leads you’re paying for — from your site, portals, or ad spend — are being answered first by whoever in your market does have this wired. That’s fixable in a week, and it’s the highest-ROI week in this business.
